While I was with a previous organization, my entire division were given our marching orders with an undetermined end date. The company offered to find us spots if employees wanted to switch divisions. Many declined. Within 3 weeks of notifying the staff of the news, my employer had lost 30% of the workforce to a highly successful competitor just down the road. We were hemorrhaging people, and at that rate would be unable to finish our projects.
I met with my management team and delivered the news: We needed a retention plan ASAP. I’d been with other companies who’d had some of these hurdles, so I was able to draw on those experiences to create a sound option.
I created a plan to give an immediate and sustainable return to the employees. When I’d asked the departing employees what was drawing them away, one major factor was benefits – especially for families. The benefits we offered for family coverage were a significant burden each month, while down the road they were less than half the cost, for mostly similar coverage. I proposed an increase in compensation via an allowance and we implemented a supplement for those with family coverage to mitigate the lure.
The other big hurdle? The competitor was paying at least $1.50 more an hour for most trade roles. In response, we gave a $2.00 raise to every hourly employee. And as an added incentive, for those who stayed until we no longer needed them, we gave a 10% retention bonus on all hours worked, payable at the end of their time.
After these changes, we only lost 2.5 additional employees. (because the third came back!)
The plan was so effective, the construction phase finished ahead of schedule.
